Grupo Presidente consortium comprises 33 business units including, luxury hotels, business hotels, gourmet restaurants, and vacation club. It’s currently one of  the most important hotels and restaurants companies in Mexico. Facing the challenge of growing without compromising competitive sales, Grupo Presidente decided to implement a Business Intelligence solution, supported by Intellego.

A growing company

“Grupo Presidente is facing an environment full of competitors emerging from a globalized economy", says  Braulio Arsuaga, Director, Development and New Businesses.

The company decided to grow and maintain the competitive advantage. It was necessary to define the kind re-engineering needed for processes and services. The challenge required the evaluation of the different business entities involved. It was necessary to know the behavior of customers in mini-bars, restaurants and hotels, identifying their preferences and consumption patterns.

Grupo Presidente’s ability to answer these questions, relied on an Information System that would allow for the integration of scattered data from different sources, able to quickly and easily analyze information, reduce human resources devoted to report generation, and the need to align information with strategic divisions.

“Under these conditions, Grupo Presidente defined a Business Intelligence strategy, aware of the importance of integrating people, processes and technology, offering visibility inside the different business divisions: income, sales, operations, administration, finances, and purchases. Focusing on a management system based on business indicators, going from generals to specifics", adds Braulio Arsuaga.

Integration Challenges

The focus of the project was the ability to have information on time, as well as the integration of hotels and restaurants into one communication channel, cut down on operation costs, make better decisions, and deliver first-class services to every customer.

Grupo Presidente realized that the systems division was not the only division responsible for the implementation of information technologies; it is the sum of efforts of the operation and planning divisions which define the type of information needed, its cross-references, and the analysis tools related.

“It is necessary to work all together, every division must be interrelated", explains Braulio Arsuaga.One of the most challenging tasks was the people’s resistance to change. We had to design a change management division, responsible for smoothing the communication between divisions, and for the implementation of information technologies, encouraging the assimilation of the Group’s new business processes.

Time was another challenge. “It was another challenge, since the company's need for information was huge, and there was barely time to generate reports for decision making”, said Braulio Arsuaga.

Benefits enter the scene.

This project allowed the integration of different company's business centers on a product level, with the ability to make analysis on a per product basis, income per quarter, income per food and drinks, statistics, occupancy rates, number of dinner guests, as well as knowing the market share of every Group’s hotel.

“We are now aware of the average rates we are offering, we are able to make true comparisons against budget, we have supply and employee information, we are able to identify costs per stage and determine the profitability of each of the business centers”, says Braulio Arsuaga.

This places Grupo Presidente on a situation where we have to define new strategies to face the competitive environment. In this regard, Braulio Arsuaga said: “With Intellego’s advise and the implementation of this project, we are able to communicate fluent with every division inside the company, we can relate them together and get a comprehensive version of the Group”.

One of the main challenges beaten was that, besides the complexity of the project, we achieved the integration of the main operational indicators in just one year, this also meant the adjustment of important processes. For Arsuaga, there is a qualitative value in Intellego’s BI solutions implementation: “We are now facing forward, trying to be ahead of the continuous market changes. On the other hand, we are improving our business processes, keeping our market competitive advantage, focusing on enhancing the quality and services we deliver to our customers”.

Talking about tangible results, after the implementation of BI, Grupo Presidente increased its products and services profitability. It also achieved important growth in the profitability of our installed capacity, identifying the occupancy rate and defining strategies, comparing our average rates against our competitors. We standardized our processes, which resulted in a complete integration of our 33 business units.

“The results meet our expectations on this initiative. It’s an incentive to go on with new projects”, adds Braulio Arsuaga, satisfied with the implemented project.
